HP's $60 billion printer empire was built on one of the most profitable markups in consumer product history: a $62 ink cartridge that costs roughly $1 to $3 to manufacture. But in the southern Chinese city of Zhuhai — a place most people have never heard of — companies like Ninestar Corporation and its G&G brand are producing over 3 million compatible ink cartridges every month, selling them for as little as $3 apiece. Zhuhai manufactures more than 70% of the world's compatible ink cartridges, and what started in the 1990s as small shops refilling empty cartridges has grown into a sophisticated industry spanning chip design through Geehe Semiconductor, ink chemistry, plastic molding, and massive factory lines. In 2016, Ninestar even acquired Lexmark International for $3.6 billion, giving a Chinese compatible-cartridge maker ownership of an original American printer brand. The reason your HP printer refuses to work with a $3 cartridge is a software system called dynamic security. HP pushes firmware updates over the internet — often overnight and without warning — that detect third-party chips and block cartridges you already bought and paid for, displaying error messages claiming the cartridge is damaged or missing. HP CEO Enrique Lores openly admitted to investors that the company loses money on every printer, treating the hardware as a delivery system for ink sales that generate roughly $14 billion annually. After a 2019 class action settlement of $1.5 million, HP quietly reintroduced the blocking in 2022 and 2023, affecting everyone from everyday consumers to a disaster relief nonprofit whose printers shut down mid-emergency. A new $5 million lawsuit was filed in January 2024. Meanwhile, Zhuhai's chip engineers reverse-engineer every new DRM update HP releases, sometimes in a matter of weeks, keeping the compatible cartridge market growing despite lawsuits filed in Munich, the United States, and beyond. The result is an arms race between a company spending billions to lock customers in and a city that has spent 30 years learning to pick the lock.
