The moment you stop answering your team's questions and start asking them, you raise the ceiling on everything your team can do. The best regional manager in the company answers nearly every question she gets with a question of her own. She also improves faster, quarter over quarter, than anyone else on the roster. Those two facts are the same fact. Direction tells a person what to do, and it solves today's problem for them. Coaching teaches a person how to decide, and it solves every version of that problem they will ever face. The difference is architectural, because you are literally designing what your team is capable of. A leader who directs builds a team whose ceiling is the leader's own knowledge. Every answer they need routes through you, and the operation can never know more than you do. A leader who coaches builds the opposite structure. The team's judgment keeps climbing, and at some point it climbs past yours. Here is the part most leaders miss. When your questions push someone to think past your own knowledge and go find the answer, they bring it back, and your knowledge base grows too. You coach them up, and they level you up in return. That better judgment shows up as a different category of results on the property. Property managers solve problems before they escalate. Leasing teams adjust mid-tour based on what they read on a prospect's face. Maintenance techs catch the pattern that would have become a capital event and kill it while it is still a work order. None of that comes from being told what to do, because a handed-down answer expires the moment the situation changes. You do not have to improvise the questions, either, because there is a frame for this. Sir John Whitmore built the GROW model around four of them: goal, reality, options, and will. What are you trying to achieve, what is actually true right now, what options do you have, and what will you commit to next. Those four questions run a ten-minute site visit as cleanly as they run a formal annual review. Now the honest caveat, because coaching is not the right tool for every moment. When the building is flooding or the new hire has no map yet, you direct, fast and plainly, and you go back to coaching once the ground is stable. The skill is not picking one side forever. The skill is reading which mode the moment in front of you actually calls for, and defaulting to questions far more often than you do today. So run the measurement on yourself. In your last five performance conversations, what percentage of the talking did you do. Listen more than you talk. CALL TO ACTION This week, track the ratio for real: across your next five conversations, measure how much of the talking is yours versus your team member's, and push it hard toward listening. Then swap one directive you would normally hand out for a single question, and watch what the person does with the space you just gave them.
