The underperforming asset in your portfolio is teaching you the most right now, and the performing one could teach your bench just as much if you let it. An underperforming asset pulls more of your attention than a performing one, and the obvious reason is money. Real dollars are at risk, and the turnaround has to happen fast. A second reason matters just as much, and most operators underuse it. The underperformer is full of tells. Treat it like a laboratory. You walk in with a hypothesis, you define the outcome a healthy asset should produce, and then you work backward through the workflow to find where reality breaks away from that ideal. Say occupancy is weak. Your hypothesis is that current residents are unhappy and leaving, so you go test it. You read the reviews, pull the reasons for the last fifteen move-outs, and knock on a few doors. Then you talk to the site team, especially the service side, because they see what the dashboard does not. The tells surface. Service requests are not getting closed consistently or quickly. Residents hear nothing when a repair runs late. Curb appeal looks rough most days because the property is short-staffed. Each finding traces one step closer to the origin of the problem, and once you can name what's driving the underperformance, you point time, money, and resources straight at the broken part of the workflow until the asset climbs back toward the outcome you wanted. The struggling asset simply holds more lessons, and that much is intuitive. Here is the punchline most operators miss. A performing asset still has room to climb, and the same rigor that rescues a struggling property will push a healthy one higher. Occupancy at 96 can become 97. Resident sentiment, team-member satisfaction, supplier speed to completion, your own team's speed to completion- each one has a little more to give, often at a slightly higher price point, if someone runs the experiment. The question is who runs it. At a senior level, your attention belongs on the fires and on the investor, lender, and owner conversations only you can have, so you do not have the hours to run a full diagnostic on an asset already hitting its numbers. But you are training people who will carry your responsibilities one day, and a healthy asset is the ideal place to teach them. So hand the performing asset to an up-and-comer as a live exercise. Give them the same laboratory method and the same hypothesis-and-trace discipline you would bring to a turnaround, and set the target. Occupancy is 96, get it to 97, and show me the three tweaks that got us there. They sharpen the skill they will need in your chair, and the asset gets better while they learn. You were going to leave that performance on the table anyway. CALL TO ACTION This week, pick one performing asset and hand an up-and-comer a single target on it, occupancy from 96 to 97 or a point of resident sentiment, and have them run the full diagnostic you would run on a turnaround. Ask them to come back with the three tweaks that move the number. Subscribe to the Multifamily Operations Daily Huddle for the operator who runs the lab on the winners too.
